sound doesn't work until I login

believe me, the predecessor (esound) was worse :)

nearly all desktops picked pulse for doing their integration which made
it the quasi default everywhere ... distros just followed that decision
...

you might be able to use pacmd or pactl or some such to manage the
volume as long as you use the same user ...
