So, Jorge and I walked through this and basically had three issues;

* If you some of the three split options *and* auth-file, it ignored
auth-file and complains not having all three options set. The error
should be clearer about what's mutually exclusive.

* The auth-file option is described in the source code but not
docs/release notes.

* The json file Jorge had initially was included a map of stuff to
urls to keys, but didn't include a private key block. I'm not sure how
he got it, but regenerating a json file through the web ui gave him
the right thing.
